# Systems that don't talk: a 7-point checklist for SMEs

When a company has already bought an ERP, a CRM, an online store and marketing tools but nothing seems to work, the problem is almost never one tool: it's that the tools don't talk to each other. Istat's figures show it: in 2025, 79.5% of Italian SMEs had at ...

**When a company has already bought an ERP, a CRM, an online store and marketing tools but nothing seems to work, the problem is almost never one tool: it's that the tools don't talk to each other. Istat's figures show it: in 2025, 79.5% of Italian SMEs had at least a "basic" level of digitalisation, but only 21.1% used a CRM (Istat, the Italian national statistics institute, "Imprese e ICT", 2025 reference year, press release of 15 December 2025). Before buying anything else, it's worth checking seven points.**

The story is a common one. The company has invested: an ERP for years, a recently rebuilt online store, a CRM "that only a few people use", campaigns run by an agency. Each tool works on its own. Yet orders get retyped by hand, the numbers in meetings don't add up, and nobody can say for certain which campaign brought in the last customer.

This checklist closes the first level of the series on the foundations: it sums up the topics of the previous articles in seven points, each with the sign that tells you whether that point is in order and a link to the full article. Every point you fix is a lever: once connected, the tools the company has already paid for start to pay back.

## What "systems that don't talk" means

Two systems **talk** when data entered in one reaches the other without anyone retyping it, with a clear rule on which one is right if the versions diverge. When that doesn't happen, **silos** form: separate archives, each with its own version of customers, products and orders.

**Integration** is the set of rules and connections that removes the silos. It isn't the same as buying software: it's made of decisions (which system is in charge of each type of data, who's responsible for it) and only then of technical connections. That's why buying another tool on its own rarely solves anything: it adds another silo.

## How digitalised are Italian SMEs?

The tools are there. What's more often missing is the connection between them.

| Indicator (SMEs, 10–249 employees) | 2025 |
| --- | --- |
| At least a "basic" level of digitalisation (at least 4 of 12 digital activities) | 79.5% |
| Use an ERP | 48.8% |
| Carry out data analysis (internal or external) | 41.9% |
| Use a CRM | 21.1% |
| Use at least one AI technology | 15.7% |

*Source: Istat, "Imprese e ICT", 2025 reference year, press release of 15 December 2025. The EU Digital Decade target is to bring 90% of SMEs to a basic level by 2030; according to Istat, Italy's degree of achievement of that target rose from 68.1% in 2023 to 88.3% in 2025. There is no official statistic on the share of SMEs whose systems are connected to each other.*

One reading, which is mine and not Istat's: four SMEs in five have already passed the basic threshold, but the tools that turn data into decisions, such as a CRM and data analysis, remain a minority. The room for growth isn't in buying more, it's in making what's already there work together.

## The 7-point checklist

For each point: the sign that tells you it's in order. If the sign is missing, the last column shows where to read more.

## How to use the checklist in 5 steps

1. **Check against the data, not from memory.** For point 1, actually search for three customers in each system; for point 5, take the last ten orders and try to trace their source.
2. **Mark only yes or no.** "Almost" counts as no. It's the only way not to put problems off.
3. **Start with points 1 and 2.** A single customer record and a system of record underpin the other five: connecting duplicated data multiplies the errors.
4. **For each no, estimate the hours lost.** Retyping, reconciliations, numbers to double-check: the hours per month set the order of the work.
5. **Only at the end, assess what's really missing.** If a need is still uncovered after the seven points, then it makes sense to look for a new tool. To see whether your data is also ready for AI, the next step is the [10-question test](https://se2marketing.it/en/blog/ai-readiness-for-smes-a-10-question-test-on-the-foundations?hsLang=en).

## When buying a new tool is the right call

This is my own assessment, not a data point: in most cases, before buying more it's worth making what's already there work together. But there are stated exceptions. If a system is no longer updated by its vendor, can't export or exchange data automatically, or can no longer handle the company's volumes, replacing it may be the right move. Even then, points 1 and 2 need to be solved before the migration: a new system with old data inherits the same problems.

## What it costs to fix the seven points

There's no figure that fits everyone: it depends on how many points are open and how many systems they involve. The structure of the spend is the one described in [what integrating an SME's systems costs](https://se2marketing.it/en/blog/what-integrating-an-sme-s-systems-costs-the-three-parts?hsLang=en): a **diagnosis** that checks the list against real data, an **implementation** that closes the open points in order of priority, and a **monthly review** that keeps point 7 under control over time.

## Frequently asked questions

### Which point should you start with?

Almost always points 1 and 2: customers without duplicates and a system of record for each type of data. They're decisions more than technology, they cost little, and they make the other points possible. Connecting CRM, ERP and online store before solving them means syncing duplicates and conflicting versions.

### How long does it take to complete the checklist?

The check takes a few hours if done against real data with the people who use the systems every day. Closing the open points depends on how many there are and which systems are involved: a single point can take a few weeks, a full integration of several systems a few months. That's an estimate from experience, not a data point.

### Do you need a consultant, or can you do it yourself?

You can do the check yourself: that's exactly what the checklist is for. Outside help becomes useful when many points are open, when nobody in the company has time to follow them, or when technical connections need configuring. Either way, the decisions on who's in charge of what stay with the company.

### And artificial intelligence?

It comes afterwards. AI working on company data only gives reliable results if the seven points are in order, because it reads the customer records, orders and numbers these systems produce. The next level of the series starts here: automation and AI built on foundations that hold up.

## In summary

When a company has already bought everything and nothing works, the problem is almost always the connection between the tools, not the tools themselves. In 2025, 79.5% of Italian SMEs had a basic level of digitalisation, but only 21.1% used a CRM (Istat). Seven points tell you whether the foundations hold: a single customer record, a system of record, CRM and ERP connected, the online store in sync, order sources tracked, a dashboard that drives decisions, and someone looking after it all. With the systems connected, marketing stops being a cost centre and becomes the boost to the company's productivity.

If you want to check the list against your own data and see which point to start with, the diagnosis described on the [pricing](https://se2marketing.it/en?hsLang=en#offerta) page is built for that. To talk it through: [get in touch](https://se2marketing.it/en/contact?hsLang=en).

Istat, "Imprese e ICT", 2025 reference year, press release of 15 December 2025 (universe: enterprises with at least 10 employees; figures for SMEs, 10–249 employees): at least a basic level of digitalisation 79.5% (at least 4 of 12 digital activities); ERP 48.8%; data analysis with internal or external staff 41.9%; CRM 21.1%; at least one AI technology 15.7%. As far as could be verified, there is no official statistic on the share of Italian SMEs whose systems are connected to each other. The seven points, the checks and the guidance on when to replace a tool are the author's professional assessments, not research data.
